The Team You Inherited is written for managers who step into a role already occupied by a functioning team—people with their own workflows, unspoken agreements, and accumulated commitments. The book opens by reframing the transition itself: instead of treating the first ninety days as a window to demonstrate authority, it makes the case for using that time to understand what already exists before deciding what to change.

The first half of the book focuses on listening as a deliberate, operational discipline. It covers the structure and purpose of one-on-one conversations, the informal rules and silent commitments that shape how teams actually work, and how to read the decision-making patterns that never appear on an org chart. A practical listening session guide is included for readers who want a ready-to-use template.

The second half addresses process mapping—the gap between how work is documented and how it is actually done. Readers learn to trace real workflows, surface the steps that survive only because no one has questioned them, and build a clearer picture of where work stalls and who holds the information that keeps things moving. A process mapping worksheet supports this section.

The final chapters turn to change itself: how to sequence improvements so that early moves build credibility rather than erode it, how to run small pilots that limit risk before committing the whole team, and how to communicate the reasoning behind a change in a way that different people on the team can actually hear. The book closes with a chapter on the rituals and recurring practices that sustain a team's culture through a period of transition.
